AI FOMO Is Outpacing Governance and Security Teams

Artificial intelligence is no longer a future-state conversation. In nearly every discussion I have with organizations today, AI and automation come up immediately. Not as an experiment, and not as a roadmap item, but as something already being deployed. The urgency is real. Leaders feel pressure to improve efficiency, unlock more value from their data, and avoid falling behind competitors who appear to be moving faster, even when the controls to support that speed are not fully in place.

That sense of urgency, however, is creating a growing imbalance. AI adoption is accelerating faster than the security and governance frameworks meant to support it. When AI is rolled out without the right foundations in place, it does not reduce risk or replace people. It accelerates existing weaknesses, exposes governance gaps, and expands the attack surface faster than teams can realistically adapt.

AI Is an Accelerator, Not a Replacement

One of the most common misconceptions I hear is that AI is here to replace human decision-making. In practice, that is not what is happening. AI excels at removing tedious, manual work and helping organizations make better use of the data they already have. It enables faster analysis, quicker insights, and more efficient operations.

What AI does not do is eliminate the need for human judgment. People still have to interpret outputs, evaluate context, and make decisions that align with business goals and risk tolerance. In fact, as AI increases the speed at which work gets done, the quality of human oversight becomes even more important. Poor decisions made faster are still poor decisions. AI simply gives them scale and reach.

Organizations adopting AI are often surprised by how quickly it exposes weaknesses in their existing environments. If data is poorly governed, if access controls are loose, or if accountability is unclear, AI does not hide those problems. It magnifies them.

These issues typically existed long before AI arrived; the technology simply brings them to the surface faster and more dramatically.

AI FOMO Is Exposing Governance Gaps

Much of today’s AI adoption is driven by fear of missing out. Leaders see what the technology can do and feel pressure to move quickly. The challenge is that governance often lags behind deployment or is treated as something to retrofit later. Policies, controls, and security models that were designed for traditional systems are suddenly being asked to support automated decision-making at scale.

This creates risk in several ways. Data that was once accessed by a limited set of users may now be consumed by multiple AI-driven processes. Automated workflows can make changes faster than teams can review them. Without clear guardrails, organizations can unintentionally expand their attack surface while believing they are becoming more efficient.

The result is not a failure of AI itself, but a failure to align AI adoption with governance and security from the start. AI does not create new problems. It accelerates the ones that already exist.

This is why we now recommend every organization begin its AI journey with an AI readiness and governance assessment, a structured evaluation of data posture, identity risk, shadow AI usage, and workflow exposure. Without this baseline, the speed of AI becomes a force multiplier for unmanaged risk.

Why Zero Trust Has Become a Prerequisite 

This is where zero trust becomes critical. Too often, organizations treat AI and security as parallel initiatives. AI teams focus on speed and outcomes, while security teams are left trying to catch up after the fact. That approach is no longer sustainable.

You cannot responsibly roll out AI without a zero trust mindset. Zero trust provides the structure needed to control access, limit blast radius, and ensure that automation does not operate without oversight. It requires organizations to verify who and what is accessing data, continuously assess risk, and assume that no system should be trusted by default.

When AI is deployed without these principles in place, it becomes easy to open doors that are difficult to close. Zero trust is not about slowing innovation. It is about making sure AI operates within clearly defined boundaries that align with organizational risk tolerance.

A practical zero trust foundation for AI should include:

  • Identity hardening: Enforce MFA, eliminate legacy authentication, and apply least privilege RBAC
  • Data segmentation: Classify and isolate sensitive repositories from AI ingestion pipelines
  • Continuous access monitoring: Alert on anomalous machine-to-machine interactions introduced by automation
  • Automated access reviews: Ensure AI agents aren’t accumulating permissions over time

Automation Amplifies Culture, Not Accountability

Another overlooked aspect of AI adoption is its impact on culture. Automation does not replace care, accountability, or ownership. It amplifies them. AI can generate outputs quickly, but someone still has to stand behind those outputs, refine them, and ensure they make sense.

Organizations that succeed with AI are the ones that treat it as an enabler, not a substitute. They invest in governance, empower security teams to be partners rather than gatekeepers, and recognize that human judgment remains essential. AI makes organizations faster, but culture determines whether they get better.

We see the strongest outcomes in organizations that combine AI adoption with structured operating models, such as implementing a vCISO program or formalizing AI oversight committees, to maintain clarity around decision accountability.

A Practical Framework for Responsible AI Adoption

To close the governance gap, organizations should follow a clear, repeatable playbook:

  1. Assess: Conduct an AI readiness evaluation covering identity, data posture, shadow AI, and workflow exposure.
  2. Align: Bring AI, security, and compliance teams together to define guardrails, roles, and risk thresholds.
  3. Implement: Apply zero trust controls, modernize identity, segment sensitive data, and deploy monitoring tied to AI workflows.
  4. Monitor: Establish human-in-the-loop oversight, automated access reviews, and continuous reporting structures.

What This Means Heading Into 2026

The most dangerous assumption organizations are making heading into 2026 is that AI adoption itself equals progress. In reality, many teams are moving faster than their ability to govern what they are deploying. That gap between speed and control is where risk compounds.

The leaders who succeed will recognize that AI without structure does not create efficiency. It accelerates failure. Zero trust, governance, and human judgment are not brakes on innovation. They are the guardrails that make sustained progress possible.

Organizations that strike this balance will not just adopt AI more aggressively. They will do so with confidence, clarity, and control.

Before expanding AI initiatives this year, leaders should pause and ask one question:

“Do we want AI to accelerate our strategy, or our exposure?”

The answer depends entirely on whether the right foundations are in place before AI begins to scale.
